Scenario
A transformation programme is six weeks behind schedule. The sponsor proposes announcing the new operating model before staff representatives see it, arguing that earlier engagement created delays and unrealistic requests. Managers know the structure is likely to cause anxiety because some teams will lose responsibilities, although no posts are being removed. You lead implementation and believe parts of the model could still be improved through practical feedback. The sponsor wants your agreement today so the announcement can go out at the end of the week.
